Client challenge was a fragmented and inefficient supply chain, exacerbated by interlinked sites and a functionalised structure.A significant change to the operational excellence strategy was required to transform the business, with an annual goal alignment and deployment process to further drive improvements.

There were four strategic levers: ensure engaged and visible leaders, establish a fit for purpose organizational design with positions filled, improve competency and capability, undertake a future fit operating model by embracing technology required by teams, and standardize performance management.

Improvements in customer service and reliability: 10% better OTIF; 32% increase in weekly plan adherence; 25% improvement in reliability; 10% increase in OEE, 30% increase in productivity.

A misaligned leadership structure, and teams that weren’t delivering to expectation resulted in the need for a value chain transformation.

The traditional hierarchical structure was moved towards a matrix structure, with more collaborative teams across sales, planning, manufacturing, quality, technical, engineering, shop floor representation, warehouse and distribution.

Data improvements in the ERP system were initiated, including better material descriptions, warehouse management practices to translate this into reduced stock, and improvements in maintenance/ material management planning, resulted in excellent financial results..

Results include blowmoulding OEE improvement from 65% to 84% through better maintenance, blowmoulding unrecoverable scrap dropped from 6% to 0.5%, printing scrap decreased from 7% to 0.9%, with a subsequent 20% improvement in OTIF on first promise.

The end state vision was an organisation that could adapt to challenging market conditions; this required a more agile organisation with full redesign across the supply chain.

Project focus was capability building, strategic sourcing, inventory management and operational excellence in the factory.

A key enabler was for sites to have a clear roadmap of improvement, reduce reliance on consultants through a well structured roadmap, and provide ongoing assessments and internal benchmarking for alignment and support.

Results have been impressive: the redesign moved towards a facility that increase flexibility through more changeovers, reduced inventory through better planning, and even though OEE dropped due to changeovers, stock outs reduced and delivery to promise increased.
